How Secret Santa works

Six steps, from the group chat to the swap. Most groups start four weeks before the day.

  1. 1

Pick the group and the day

Who's in, and when you swap. The last get-together before Christmas is the usual choice.

  2. 2

    Agree a price limit

One amount for everyone, said out loud. The table below has a starting point for each kind of group.

  3. 3

    Draw names

Each person gets one name and nobody gets their own. Online, everyone sees their name on their own phone; at a table, pass one phone round.

  4. 4

    Keep it secret

Don't tell anyone who you drew, including your partner if they're in the same draw. The guessing is half the fun.

  5. 5

    Share a few likes

A short wish list or a filled-in questionnaire saves a lot of guessing. In our draw you can also ask your person a question without giving yourself away.

  6. 6

    Swap, then reveal

Hand the gifts over on the day. Some groups guess who their Santa was before anyone says; some never reveal at all.

Secret Santa with an odd number of people

It works the same way. Secret Santa doesn't pair people off: each person gives to the next one in a loop, and the last one gives to the first. So 3, 5 or 7 people work exactly like 4, 6 or 8, and nobody is left out.

The only number that doesn't work is 2, because you'd each know who has you. With two people, buy for each other openly, or ask a third person to join.

3 people

AnaBenCleoAna

Ana gives to Ben, Ben to Cleo, Cleo to Ana. Three gifts, three people, one loop.

5 people

AnaBenCleoDevEllaAna

The same, with a bigger loop. Nobody simply swaps gifts with the person who has them, which makes guessing harder.

7 people

AnaBenDevCleoEllaFinnGusAna

Ben and Cleo are a couple, so they're kept apart: neither draws the other. The loop still closes back at Ana.

Our draw does this for you: one loop through the whole group, from 3 people up. It keeps couples apart if you tap them as a pair, and someone who joins after the draw slots into the loop without anyone starting over.

How much to spend on Secret Santa

Pick one limit and say it in the invite, so nobody overspends or turns up with too little. These are our suggestions for each kind of group; change them to fit yours.

GroupPrice limit
Work and coworkersLow enough that nobody feels pushed. Check whether the company chips in before you set it.$15โ€“25 (ยฃ10)Start a draw with this limit
FriendsEnough for something good: a book and a treat, a nice candle, a game.$20โ€“30Start a draw with this limit
Family, adultsThe point is one good gift instead of a gift for everyone. Set it close to what you'd have spent per person anyway.$25โ€“50Start a draw with this limit
Kids drawing kidsKids care about the unwrapping more than the price. The parents agree the limit, not the kids.$10โ€“15Start a draw with this limit
Class, club or a big groupA limit every family in the group can manage without thinking about it.$5โ€“10Start a draw with this limit

The amounts are our advice, not survey figures. The one large count we know of: Drawnames looked at 152,000 groups from 2021 to 2024 and found 20 โ‚ฌ the most common budget on its Spanish site. Drawnames, Christmas trends 2024 (in Spanish)

Rules for work, family and kids

The basics stay the same. What changes is what's fair to ask of people.

At work

  • Taking part is optional, and nobody asks who sat it out.
  • Stick to the limit, and skip anything that needs a size.
  • Nothing about bodies, diets, drinking or politics, even as a joke.
  • Remote colleagues: ship straight to their door, or give something digital.
  • Swap when everyone's around: the last team lunch, or a video call.

In the family

  • Say out loud that it replaces buying for everyone, so nobody brings extras just in case.
  • Keep couples apart in the draw; they buy for each other anyway.
  • Ask for wish lists: they help most with relatives you see twice a year.
  • Decide early whether kids are in the adults' draw. Most families run two.
  • Open the gifts one at a time, so everyone sees each one.

For kids

  • Run a separate draw for the kids, with a lower limit.
  • Draw close to the day: a secret is hard to keep for four weeks at age six.
  • Kids choose and wrap; grown-ups pay and do the driving.
  • Show each child their name privately, on one phone passed round.
  • Keep a spare wrapped gift in case someone forgets.

Secret Santa reveal ideas

If your group likes a reveal, here are some ways to do it. Use one, or none: some groups never say.

Clues in the weeks before

  1. I've been watching what you put in your coffee.
  2. Your Santa sits closer to you than you think.
  3. My first name has the same number of letters as yours.
  4. I know what you said you'd never buy for yourself.
  5. Your Santa has been here longer than you.

Ways to reveal on the day

  1. Everyone guesses their Santa before opening, then the Santas stand up.
  2. Each Santa reads one clue, and the group guesses before they say.
  3. Go round the loop: whoever was just revealed reveals the next one.
  4. Santas sign the tag with a drawing instead of a name. Match them up.
  5. No reveal at all. The mystery lasts until next year.

Lines for the gift tag

  1. From someone who listens more than you'd think.
  2. For the one who never takes the last biscuit.
  3. Open this when the meetings are over.
  4. You said you wanted this in March. I wrote it down.
  5. Guess before you open. Then guess again.

  4. 4Read their wish list or questionnaire before you shop.
  5. 5Write their name on the tag, not yours.
  6. 6Can't make the swap? Tell the organizer, not the group.
  7. 7Bring your gift on the day, wrapped.
  8. 8It's one gift, not a test. Have fun with it.

Secret Santa questions

How does Secret Santa work?

Everyone in the group draws one name, buys a gift for that person within an agreed price limit and keeps it secret. On the swap day, everyone gets one gift and gives one. Nobody draws their own name.

Can you do Secret Santa with an odd number of people?

Yes. Each person gives to the next one in a loop and the last gives to the first, so any number from 3 up works. With 5 people: Ana to Ben, Ben to Cleo, Cleo to Dev, Dev to Ella, Ella to Ana.

Can you do Secret Santa with 2 or 3 people?

With 3, yes, though the secret only half holds: once you know who you drew, the third person must be the one who drew you. The surprise is the gift, not the name. With 2 it can't stay secret, so just buy for each other.

What is a normal price limit for Secret Santa?

At work, $15โ€“25 (about ยฃ10 in the UK). Friends often pick $20โ€“30, adult family $25โ€“50 and kids $10โ€“15. What matters is that everyone knows the same number.

What if someone drops out after the draw?

Only the person who had them needs a new name. In our draw, the organizer removes them and the loop closes around the gap: usually one person gets a new name (two at most, if a couple rule is in the way), and nobody starts over.

Can someone join after the names are drawn?

Yes. In our draw, a late joiner slots into the loop: one person gets the newcomer's name and the newcomer takes the name that person had. Everyone else keeps theirs.

Do you have to reveal who your Secret Santa was?

No. Some groups guess and reveal on the day, some never say. Agree it in advance so nobody is put on the spot.

Can we draw names without everyone's email?

Yes. Our draw works from one link: you share it in the group chat, and each person opens their name on their own phone. No account and no email needed.
